Built by people who saw the problem from the inside.

HardHats was not created by outsiders guessing how construction works.

It was built by people who had already spent years inside the world of subcontractor payroll, compliance, and employment status. We saw first-hand how many contractors were being pushed toward solutions they did not really want, purely because they had been told there was no other safe option.

That never sat right with us.

A lot of firms did not want to use a payroll company. They wanted to keep control. They wanted to pay their subcontractors directly. They wanted to keep good lads on the books for the long haul without feeling like HMRC was lurking round the corner. The problem was not that they were doing anything wrong. The problem was that nobody was explaining the rules properly.

That is where HardHats came from.

So where did HardHats come from?

Before HardHats, Ashley spent a decade building a payroll business doing around £100 million a year. That experience gave him a front row seat to the way the industry worked, the fears construction firms had, and the advice they were being given.

And here was the thing that made no sense.

Construction firms were being told they could not use subcontractors long term. That it was risky. That it would end badly. That payroll was the only safe route.

But at the same time, payroll companies could take those exact same subcontractors, pay them indefinitely, and somehow the employment status issue disappeared. That raised one very obvious question. If a payroll company could do it safely, why could the original contractor not do it safely too? The answer was simple. They could. They just needed the right structure, the right contracts, the right supporting documents, and the right protection behind it.

That discovery became the foundation of HardHats in 2017. Not a loophole. Not a trick. Not something dodgy.

Just a proper, defendable way of working that the industry had either misunderstood or conveniently ignored.

We did not invent the rules. We just figured out how to use them properly.

HardHats was built around one core idea. If a subcontractor relationship is genuinely self-employed, it should be possible to prove it, support it, and protect it.

That is why our approach is not based on scare tactics or generic templates. It is based on construction-specific working relationships, backed by proper documentation and insurance support.

We help firms keep the subcontractors they trust, stay in control of their own workforce, and avoid being pushed into payroll arrangements they never wanted in the first place.

We are not here to complicate things. We are here to make them make sense.

We will tell you honestly whether you need us, what needs tightening up,
and what your best next step is. No hard sell. No scare tactics.
Just a proper conversation.

Why firms choose HardHats.

There are plenty of people in construction happy to tell you what you cannot do. We prefer showing you what you can do, as long as it is done properly. Here is what makes HardHats different:

We know both sides of the argument

We understand payroll, compliance, employment status, and the pressure construction firms are under because we have worked in that world for years.

We keep things simple

This stuff can get technical quickly, but the goal is simple. You want to use good subcontractors without unnecessary risk. We explain things in plain English and tell you what matters.

We are straight with people

If you do not need us, we will tell you. If your setup needs tightening up, we will tell you that too. No fluff. No false promises. No selling for the sake of it.

We are built for construction

This is not generic HR advice dressed up for trades. HardHats is built specifically for construction firms using subcontractors in the real world.

We back what we say

Anyone can talk a good game. We have built our service around protection, consistency and practical support, not just theory.

We do the heavy lifting with you

Advice is only useful if it actually makes it into the business. We help you put the right systems, documents, checks and processes in place so your subcontractor setup works properly day to day, not just on paper.

The Faces Behind The Business

Ashley Lewer

Ashley is one half of the HardHats team and the original founder of the business. After spending years building a major payroll company, he saw the same pattern again and again. Contractors were being boxed into solutions they did not want because nobody was giving them the full picture.

That is what led to HardHats.

Ashley’s strength is understanding how all the moving parts fit together, from compliance and contracts to the reality of how construction firms actually operate day to day. He knows the system because he has been inside it, and he built HardHats to give contractors a fairer, smarter option.

Dan Chandler

Dan joined HardHats in 2020 to help drive the next stage of growth. He is not just Ashley’s business partner, he is a long-time best mate who has been trusted for more than twenty years. That matters.

Because HardHats is built on trust. Trust between us and our clients, trust in the advice we give, and trust in the systems we put in place. Dan plays a huge part in making sure the business delivers on what it promises and keeps raising the standard as more firms come on board.

Together, Ashley and Dan have built HardHats around one idea. Do what you say you are going to do, look after people properly, and cut through the nonsense.

We’re getting bigger every year.

Behind the scenes is a wider team helping construction firms every day with questions, onboarding, documents, support and the details that keep everything running properly.

They are the people making sure clients feel looked after, subcontractors are handled properly, and nothing gets lost in jargon, delays or generic advice.
Because that is a big part of what HardHats is about.

Not just giving firms a compliant way of working, but giving them real people they can actually speak to when they need help.

Our Team.

At HardHats, our people are what make us different. We’re a team of straight-talking, hardworking individuals who know the industry, understand its challenges and genuinely give a damn about making things better.

Who is HardHats is built for?

We work with construction firms that want to use subcontractors properly without losing sleep over HMRC.

That includes:

    • Small construction businesses trying to grow without taking on unnecessary risk
    • Established contractors using labour-only subcontractors long term
    • Firms fed up with payroll companies taking control of something they should still own
    • Businesses that want clear answers instead of vague warnings and worst-case scenarios
    • Teams that need compliance to be practical, not just theoretical

Some of our clients come to us because they have already been burned by bad advice.

Others come to us because they are simply sick of hearing different answers from different people. Either way, they usually want the same thing.

Clarity. Protection. Control.

What we believe, in plain english.

    • We believe good contractors should be able to keep good subcontractors.
    • We believe construction firms deserve better than fear-led advice.
    • We believe compliance should support the way a business works, not wreck it.
    • We believe if something is legal, practical and defendable, it should not be hidden behind jargon and myths.
    • And we believe people should be told the truth, even if that truth is that they do not need our help.
    • That is probably why so many clients stay with us.

Let’s answer the question you’re probably already thinking…

“Sounds good. But why is nobody else doing this?”

Fair question.

Two reasons.

First, doing it properly means putting your own neck on the line, and most of the market won’t. It’s easier and more profitable to push people onto payroll, move them into umbrella arrangements, or keep things vague enough that contractors stay nervous and dependent.

Second, even if they wanted to, they couldn’t.

HardHats holds the exclusive rights to provide this insurance-backed guarantee to UK construction firms.

That’s why HardHats is built different.

We looked at the gap, built a proper, defendable framework around how firms actually work, and then did the part nobody else can: we back it with insurance and take the risk ourselves. If HMRC ever challenges a subcontractor’s status, we pay. Not you.

So no, it’s not too good to be true. Nobody else is doing this because nobody else can.

Clients stay with us because we do what we say!

A lot of businesses talk about support. We actually give it.

Our clients know they can pick up the phone, ask straight questions, and get straight answers. They know we understand the construction industry and they know we are here to help them build something sustainable.

That is why we have built strong relationships with construction firms across the UK.

We don’t focus on shouting the loudest, we focus on making this stuff easier to understand and easier to get right.

Want to know if HardHats
is right for your business?

We will tell you honestly whether you need us, what needs tightening up,
and what your best next step is. No hard sell. No scare tactics.

This is bigger than contracts!

HardHats is not just about paperwork. It is about giving construction firms the confidence to grow properly.

When you find subcontractors who are reliable, skilled and know your jobs, you do not want to keep starting from scratch. You want to keep working with them. Build trust. Build consistency. Build a better business.

That should not feel risky when it is done properly.

Our job is to make sure it does not.

Want a team that actually tells it to you straight?

Whether you are trying to understand your current subcontractor setup, move away from payroll companies, or simply get clear on what is and is not allowed,
we are here to help. We keep it simple, honest and useful.
